How Fast Is a First Impression?
Princeton psychologists Janine Willis and Alexander Todorov ran the study that fixed the number in public memory. They showed people unfamiliar faces for as little as one tenth of a second and asked them to rate traits: trustworthiness, competence, likeability, aggressiveness, attractiveness.
Judgments formed in 100 milliseconds correlated closely with judgments made by people given unlimited time. A tenth of a second was enough to produce essentially the same verdict as thinking about it.
This kind of rapid read is what the thin-slicing literature describes: the brain extracting a fast conclusion from very little information.
The Finding People Misquote
Here is the part that usually gets dropped, and it reverses the popular lesson.
When Willis and Todorov extended the exposure from 100 to 500 milliseconds, the judgments did not become more accurate. What increased was confidence. More looking produced more certainty about the same read, not a better one.
So the honest summary is not “your instincts are astonishingly good.” It is that your instincts are astonishingly fast and stable — and that speed and stability feel exactly like accuracy from the inside. A judgment you have held for two seconds and a judgment you have held for two minutes feel different in confidence and are often identical in content.
Faces do carry some real information, and rapid reads are not worthless. But the gap between how sure these judgments feel and how well they track the actual person is the single most useful thing to know about them.
Why the Brain Judges So Quickly
For our ancestors, deciding “friend or threat?” instantly was worth more than deciding correctly slowly. A fast, cheap guess beats a careful one when a wrong pause is fatal, and the cost of a false alarm is much lower than the cost of a missed threat.
That asymmetry never went away. It is the same architecture behind negativity bias — bad signals are processed faster and weighted more heavily than good ones. The first impression is the modern echo of an alarm system calibrated for a world with very different stakes.
Why First Impressions Are Hard to Undo
The stickiness comes from the halo effect: one early trait colours how you read later, unrelated ones. A warm opening makes subsequent ambiguity read as friendly; a cold one makes the same ambiguity read as arrogant.
New information then gets filtered to fit the first read rather than tested against it — the same machinery as confirmation bias, aimed at a person instead of a belief. It is also a social cousin of anchoring: the first data point frames every one after it, and the adjustment is always too small.
This is why a single strong later data point rarely overturns a bad first impression, and a consistent pattern eventually does.
Where This Costs Real Money and Real People
In hiring. An interviewer forms a read in the first minutes and then asks questions shaped by it — warm impression, softball questions; cool impression, pressure questions. The candidate’s performance partly reflects the interviewer’s starting hypothesis. Structured interviews with fixed questions exist precisely to break this loop.
In medicine. An early diagnostic impression shapes which later findings feel relevant, which is why second opinions are most useful when the second clinician has not been told the first one’s conclusion.
In your own relationships. Someone you read as cold in the first minute stays filed that way for months, and every neutral interaction gets scored as evidence.
How to Work With It
- Manage the first ten seconds of the ones you make. Warmth and competence are the two dimensions people read fastest, and most of that signal arrives through posture and expression rather than words — covered separately in reading body language. Open eye contact, an unforced smile and settled posture do most of the work — not because it is a trick, but because you are supplying signal to a system that will read something either way.
- Treat your own reads as a hypothesis with a confidence problem. The feeling of certainty is not evidence, and it grows with exposure whether or not accuracy does.
- Go looking for the disconfirming data point. Ask yourself what you would expect to see if your read were wrong, then check whether you have actually seen it.
- Structure the decisions that matter. Fixed questions, separate scoring of separate traits, and where possible a second assessor who has not heard your view.
